How to measure AI ROI: the metrics that truly matter

AI generates enthusiasm, but leadership doesn't approve budgets on enthusiasm: it approves them on numbers. Measuring return is what turns a pilot into a strategy.

The usual problem is that measurement happens late and poorly. Measurement is designed before you start, with a clear baseline to compare against.

Three families of metrics

Efficiency (time and cost saved), quality (errors, satisfaction, conversion) and capacity (more volume with the same resources). Most use cases impact at least one.

Calculate return honestly

Include all costs: licenses, implementation, training and maintenance. A credible ROI subtracts what it costs, not just adds what it saves.

Metrics that convince leadership

  • Hours freed per process and per month
  • Cost per operation before and after
  • Response or cycle time
  • Payback period of the investment
